Why Heat Pump Quotes Vary by $8,000 for the Same House

Three contractors, three numbers, one house. The spread is not random and it is not always about greed — usually they are quoting different jobs.

You invited three companies. The quotes came back at $9,200, $13,800 and $17,400. Before assuming the cheapest one is honest and the expensive one is padding, read what each of them actually proposed.

They sized the system differently

The cheap quote almost certainly used a rule of thumb — square footage divided by 500 — instead of a Manual J load calculation. Rules of thumb consistently oversize, and oversized systems short cycle, fail to dehumidify and wear out compressors early. Ask each contractor for the load calculation output. The one who cannot produce it is guessing.

They quoted different efficiency tiers

A 14.3 SEER2 single-stage unit and a 22 SEER2 variable-speed unit are different products with a $4,000 spread. Neither is wrong; they are answers to different questions. Compare model numbers, not totals.

One of them included the ductwork

The most common source of a large gap. Existing ducts sized for a furnace often cannot deliver the airflow a heat pump needs at low output. A contractor who inspects, measures static pressure and quotes modifications will always look expensive next to one who plans to bolt new equipment onto old ducts and leave.

One of them included the electrical work

Panel capacity, a dedicated circuit, a disconnect and possibly a service upgrade. If only one quote mentions it, the other two either checked and confirmed it is unnecessary — or did not look.

Labor rates and crew quality genuinely differ

A two-person crew that takes a full day to properly evacuate the line set, weigh in the charge and commission the system costs more than a crew that is done in four hours. The difference shows up in year three, not week one.

How to make quotes comparable

Send all three contractors the same written scope: system type, whether ductwork is in play, whether electrical work is included, and a requirement for a Manual J calculation. Ask for line items. Once everyone is quoting the same job, the spread usually collapses to 15–20% — and at that point the highest bidder is often the right choice.
